Am I stupid for not upgrading all my fighters yet?
4 hours recovery time for 4 hour fight intervals is the only thing keeping me at 4. 5 could make it awkward a little, but not very much, plus just use a bandaid at any hint of inconvenience.

I've got 2 of each upgraded to 5 hearts, and the rest at 4 hearts. I can win all three fights as soon as they are available without healing. I don't see any reason to upgrade any more either.
The only thing a 5 heart fighter seems really good for is when you start against two felons of the same type. Then the 5 heart fighter can take out the first two felons and have one heart left. Otherwise, a 4 heart fighter can take out a 5 heart felon after a switch. And as you've noted a 3 heart fighter can take out a 5 heart felon at the start. (I don't like having my fighters "die" though I realize there's no penalty for it, other than a 5 heart fighter taking 5 hours to fully heal)
