Am I stupid for not upgrading all my fighters yet?
4 hours recovery time for 4 hour fight intervals is the only thing keeping me at 4. 5 could make it awkward a little, but not very much, plus just use a bandaid at any hint of inconvenience.

I do not see why you wouldn't upgrade all the characters. I play to win and if you upgrade all characters and properly assigned to have the advantage, then you will not lose more that 3 hearts at a time which will give you plenty of time to fully recoup until the next battle 4 hours later.
