Slower toons going first
I have been encountering slower squads going first in arena. Today I just had a whole squad take 2+ turns each before I went. They only had one toon faster than my slowest toon.

you will need to be more specific. There are a lot of toons out there that have TM gain, TM reduction, and speed gains depending on the situation.
