Do the champion thing where instead of a 0 damage register, everyone can send in a single toon in p1. Then after a certain time period, do a zerg. Whoever has highest post in the 1-man challenge AND solos the rest will be the rightful winner.
That puts a lot of faith in guildies being honorable and sending in just 1 toon, and not a whole squad of shit toons. 0 dmg is just far far easier on guild management. You post damage in the first 24h of the raid? Booted from the guild. Way easier than trying to second-guess how much damage a single toon can do.
